Leaf Home Standardizes Inventory and Supply Chain Operations Across a $2 Billion, Multi-Brand Business

Leaf Home is a $2 billion, multi-brand provider of direct-to-consumer home solutions, with LeafFilter gutter protection as its flagship, billion-dollar brand alongside a growing portfolio that includes water safety enhancements and garage flooring. The company operates more than 150 sales offices across the United States and Canada, all built around a mission to make home ownership easier for its customers. Venky Bettadapura, Supply Chain Systems Director, Financial at Leaf Home, leads the technology transformation of the company’s supply chain, inventory, warehouse management, and logistics systems and partnered with Caravel to expand Leaf Home’s use of NetSuite across multiple entities and business units.
Challenge
- A Patchwork of Legacy, Siloed Systems: Leaf Home had grown quickly on a mix of homegrown platforms, including a legacy CRM system and a legacy supply chain system, along with a warehouse management system called Fishbowl, all operating independently with no integrations between them.
- Basic, Unstructured Financials: NetSuite financials had been implemented back in 2017 but with a very basic, unstructured chart of accounts, leaving the company’s financial foundation underdeveloped as it scaled toward $2 billion in revenue.
- No Real-Time Inventory Visibility: Inventory was tracked on a periodic basis rather than in real time, and intercompany transactions between Leaf Home’s different brands were handled entirely manually.
- Inconsistent Processes Across Locations: Leaf Home’s distribution center and its sales offices, which function as micro-fulfillment centers, each ran different receiving and inventory processes, and the sales office system had no real controls, allowing inventory to go negative because employees often skipped logging it altogether.
- Growth Outpacing Infrastructure: As Leaf Home scaled through the pandemic toward a $2 billion business with ambitions to operate like a public company, its existing systems could not support the compliance and reporting standards the company needed.
Solution
Leaf Home evaluated its options among mid-tier ERP platforms, including NetSuite, Microsoft Dynamics, Sage, and Infor, weighing each on functional fit, technical fit, and vendor ecosystem before the decision ultimately came down to total cost of ownership. Because NetSuite was already part of Leaf Home’s technology landscape, expanding the platform and layering in additional modules, including inventory, warehouse management, and broader supply chain functionality, proved to be the more straightforward path forward. Caravel’s forward deployed engineering team focuses on tailoring NetSuite solutions to each customer’s specific needs.
The team worked alongside Leaf Home to re-engineer the company’s chart of accounts, rebuild its intercompany transaction processes, and roll out the additional NetSuite modules the business needed. Caravel brought Leaf Home’s garage flooring brand live in January, followed by the company’s Canadian entity in February, with Leaf Home’s largest brand set to go live shortly after. For Bettadapura, the depth and breadth of Caravel’s consulting team stood out as much as the technology itself. An ERP implementation of this scale, spanning finance, inventory, and warehouse operations across multiple brands, unfolds over roughly a year and a half, and Bettadapura wanted a partner who could sustain that level of support throughout. “ERP implementation is a journey.
It is like winning a championship, not winning a game,” Bettadapura said. “So you really need to have a good bench strength, not just within the inventory module or the record-to-report modules or financials. There have been cases when we lost a consultant, but every time a new consultant has come in, they have been equally good and able to pick up the work and drive us home.” That bench strength extended down to highly specific details of the implementation, including guidance on which handheld scanners would interface cleanly with NetSuite as Leaf Home worked to bring inventory data in from thousands of installer locations and roughly 250 sales offices.
Outcome
- Real-Time Inventory Visibility: Leaf Home now records inventory in real time rather than on a periodic basis, replacing a patchwork of legacy systems that offered no consistent view of stock on hand.
- Standardized Processes Across the Business: Purchase orders, inventory transfers, receiving, and adjustments now follow the same process whether they happen at a micro-fulfillment sales office or the company’s central distribution center.
- A Lower Total Cost of Ownership: Consolidating onto an expanded NetSuite footprint has eliminated redundant, siloed systems and their associated overhead.
- A Foundation for Compliance at Scale: The new, standardized systems are built to meet the statutory and reporting requirements of a $2 billion company with ambitions to operate at the standard of a public business.
“Standardization and streamlining and eliminating all these redundant systems, that is the biggest thing,” Bettadapura said. “That, and being compliant, is one of the biggest benefits we have gotten from this ERP implementation.” Looking back on the implementation, Bettadapura points to partnership as the single most important factor in a project of this scale and complexity.
